I Replaced a Hitachi EX120 Hydraulic Pump: A Procurement Story With Real Numbers

From the outside, the aftermarket option looks like the obvious move. The reality is that the lowest quote often has the most hidden assumptions. What I mean is that the "cheapest" option isn't just about the sticker price—it's about the total cost including your time spent managing issues, the risk of delays, and the potential need for redos.

I wish I had tracked warranty claims by part category from day one. I don't have hard data on the failure rate of aftermarket EX120 pumps, but based on our six years of tracked invoices, my sense is that cheap pumps fail earlier, and they always fail at the worst time.
